Sponsor Presence and Consistency
Whether sponsors are visible throughout the transformation and whether that engagement is sustained over time rather than a kickoff appearance that faded. Measures frequency and recency of sponsor presence, whether visibility has declined since program start, and whether sponsors show up during difficult moments or only for milestones and announcements.
Communication and Advocacy
Whether sponsors regularly communicate transformation updates and actively reinforce priorities in their own voice. Measures communication frequency and cadence, whether the sponsor speaks about the program unprompted, and whether they advocate for it in rooms where they are not being watched.
Behavioral Modeling and Credibility
Whether leaders demonstrate the behaviors they ask of others and whether the workforce believes leadership is genuinely committed. Measures the gap between what sponsors say and what they do, whether they have changed their own behavior to match the transformation, and whether employees read leadership commitment as real or performed.
Decision Ownership
Whether sponsors are actively involved in and own the major decisions, or whether they delegate the hard calls and appear only for announcements. Measures sponsor involvement in difficult tradeoffs, whether they make decisions at the speed the program needs, and whether they take accountability for decisions or distance themselves when those decisions are unpopular.
Accountability and Coaching
Whether sponsors hold teams accountable for adoption and actively coach managers through the change. Measures whether sponsors reinforce adoption expectations, whether they develop the leadership layer beneath them, and whether accountability is applied consistently or selectively.
Direct Employee Engagement
Whether sponsors engage directly with impacted employees, not just their direct reports. The rarest sponsorship behavior and the highest signal of genuine commitment. Measures whether sponsors spend time with front-line and impacted staff, whether they hear unfiltered feedback directly, and whether employees have ever actually interacted with a sponsor.
